Subflare: AI that scores a lead by what they did before the form

Book a discovery call

Description

Subflare is lead scoring software for B2B companies, SaaS teams, agencies and online shops in the EU. Analytics show that someone signed up. Subflare shows who it was and what they did first: which pages they read, for how long, and when they came back.

When a visitor leaves an email, AI turns it into a lead profile: an intent score, a persona, a short summary and a next step for sales. The founder came with the idea and a Figma file, but no team. He hired us as his CTO and dev team instead of giving away equity to build one.

The challenge

The whole product rested on a technical bet that was still unproven. Could one small script plus AI work on any website, tell what the business sells and score every visitor by behavior alone, with no custom setup per site? The hardest part was linking a visitor's anonymous visits to the person once they typed in an email, so the score comes from what they did on the site.

Money mattered as much as tech. The founder needed something to demo and sell soon, not a finished platform before the first customer. So we agreed on speed and breadth for demos first, and depth later.

Project management

We split the work into steps, so the founder never paid for the next step before the last one proved itself.

How it went:

  1. Paid discovery, October 2025: requirements, a user story map, the architecture and price options for each part of the scope.
  2. A 2-week test build: one job only, to prove the risky AI part works before the full build.
  3. Build, from mid-November: monthly sprints with a live demo every 1 to 2 weeks.
  4. Final MVP review, January 2026: approved for client onboarding. We stayed on light support to tune the AI on new client sites.

The demos let us change priorities as we went. Once it was clear where the sales value was, we moved the dashboard and the lead detail page forward and pushed lower-value work back. Specs lived in Notion and tasks in Jira.

How one script reads any website

Each client gets a snippet with its own site ID and pastes it into the site once. It records page views, clicks, scrolling, navigation and form submissions. Clients can redesign the site or add forms without installing it again.

From a site's address and content, AI works out what kind of business it is (online shop, SaaS, content or services) and writes buyer personas for it. A new client gets useful results with no manual setup.

When someone submits a form with an email, the system links their earlier anonymous visits to that email. AI then reads the whole timeline and gives the lead an intent score (low, mid or high), a persona, a segment, a summary and a next step.
How a lead gets its score: anonymous visits, a form, a scored profile, then the client's own tools

Functionality

The MVP covers the whole path from the first visit to a scored lead, in a web app the founder could demo and sell.

For Subflare's clients

  • Enriched leads: score, persona and segment for every lead, with filters and CSV export.
  • Dashboard: average intent score, conversion rate, top pages and traffic sources, AI search included.
  • Lead detail: the visitor's sessions and steps before the form, so you can see why the score is what it is.
  • 4 form types: sign-ups, demo requests, quote requests and abandoned carts.

For the Subflare team

  • Admin panel: add, pause and delete client accounts and send each one its snippet instructions.
  • Zapier webhook: sends every new lead to the client's own tools.
  • Marketing site: SEO tags, groundwork for more EU languages and a work-email check on sign-up.

Privacy

  • No passwords to handle: new clients get generated login details.
  • Consent and deletion: terms acceptance is logged, and clients and leads can delete their data.
  • EU hosting: all data is stored on AWS in Europe.

Design for sales demos

The product had to sell first, and the design followed. Most of the effort went into the screens that tell the story: enriched leads, the dashboard and the lead timeline. The interface stays plain and easy to read for people at small companies who aren't analysts.
Features that weren't in scope yet, such as Segments and Heatmaps, show a clear "Coming soon" state instead of a half-built page, so every demo looked finished. The roadmap had three stages: an MVP for sales, a beta after the first group of customers, then growth.

Pitfalls

We took on the riskiest questions first, in the 2-week test build. The team built the snippet, event capture, AI site mapping and the AI step that turns an email into a persona and a score. It all worked with no blockers, so the full build started in mid-November.

The architecture changed on purpose. Early drafts used Supabase Auth and MongoDB. The build moved to AWS Cognito for sign-in, PostgreSQL for app data, DynamoDB for the stream of visitor events, and Redis with BullMQ for background jobs.

Numbers

2
weeks to test the risky AI part before the full build
4
form types turned into scored leads
3
intent levels, each backed by the visitor's timeline

Results

The founder got a working MVP to demo, with enriched leads, the dashboard and lead detail all live.
At the final MVP review in January 2026, the platform was approved for client onboarding.
The risky part was proven in 2 weeks: one script reads any site, AI scores the visitor, and anonymous visits link to a named lead.
Subflare is its own first user: the tracking script runs on subflare.ai.
The admin panel and the Zapier webhook let the Subflare team add clients and send leads to their tools without us.
Privacy basics were there from day one: no passwords to handle, logged consent, self-deletion and EU hosting.

EasySpk

AI / Productivity · mobile app

EasySpk is an iPhone keyboard that turns speech into clean, ready-to-send text in any app. We came up with the name, designed the brand, the app and the landing page, built the AI part and shipped the first release in 2 weeks. It got 1,000+ downloads in its first days.

GhostMinutes

AI / Productivity · web and mobile app

GhostMinutes turns meetings and calls into text and AI summaries. We built it from scratch for a serial founder: the name, the brand, an iOS app in 2 weeks, a web app 1 week later and the speech AI behind both. The product reached $1,500 MRR.

IPOPBOOKS

FinTech / AI · web app

IPOPBOOKS does the books for small US businesses: AI sorts every bank transaction and a bookkeeper checks it. We built the client portal, the bookkeeper workspace, the admin panel and the website, and launched in 10 weeks, ready to take payments.

HealthyNikah

Social / Lifestyle · mobile app

HealthyNikah helps Muslims in the UK find a husband or wife, with family involved and photos kept private. We rewrote the old app in Flutter, rebuilt billing, moved 3,200+ members over and took the app through Apple review to a relaunch on iOS and Android.

Traza

Marketplace / Lifestyle · mobile app

Traza is an Australian marketplace for tattoo artists. Its team had the web product, the API and the designs, but no mobile developers. Our React Native team built the artist app on top of what they had and got it approved on the App Store and Google Play. It went live in early 2026.

Koncierge

FinTech · web app

Koncierge connects a payment provider, FX brokers and licensed local agents in Japan through one API, a portal for each role and an embeddable checkout widget. We modeled the data, built the payment matching engine and the portals, and took it live.

Volumetryx

HealthTech · web app

Volumetryx links drug companies, hospitals and scan readers in cancer trials. We built a clickable demo of its platform: trial setup, uploads of large scan files, a browser scan viewer and progress dashboards. The two hardest technical questions were answered before the main build.

Daisy's Guide

Lifestyle · web app

Daisy's Guide helps couples settle the big questions before their first child arrives. The founders had a printed guide that sold well. We turned it into a web app for couples, with partner accounts, a one-time purchase, all 41 prompts and shared notes.
